POC Management Plan

Prioritisation Principles

POCs selected for strategic value, technical risk, learning potential, and executive sponsorship:

  • Business Impact: Aligns with domain OKRs and revenue drivers
  • Technical Validation: Tests new patterns or proves platform capabilities
  • Reusability: Learnings applicable across multiple pods
  • Stakeholder Commitment: Executive sponsor and pod engagement confirmed

Execution Framework

  • Hypothesis: What we're testing and why
  • Success Criteria: Measurable pass/fail outcomes
  • Time-Box: 4-6 weeks with go/no-go gates
  • Resources: Dedicated team, protected time
  • Showcase: Demo to stakeholders, cross-pod learning session

Engagement Model

Weekly Cadence

  • Monday: Planning and blocker removal
  • Wednesday: Technical pairing and mid-week check
  • Friday: Progress review and showcase prep

Support Intensity

  • Weeks 0-6: Embedded, daily
  • Weeks 6-12: Scheduled sessions, async
  • Week 12+: Office hours, community-led

High-touch support covers all three pods during onboarding, then tapers as products go live.

Escalation paths and handoff criteria to be defined.
